The challenge
The Ironclad Co. makes cast iron cookware built to last for generations. Its promise is simple and powerful: buy one pan, use it for life, then hand it down. Every pan carries a multi-generation warranty.
That promise creates a problem most e-commerce brands would envy and still struggle with. When your product lasts a lifetime, customers don't need to come back. After the first purchase, the relationship can go quiet for years. Email campaigns and discount codes only go so far when the customer already owns the thing they love.
Ironclad wanted to give existing customers more value and a reason to stay connected to the brand long after the pan arrived. The answer had to feel true to what Ironclad stands for. Family, cooking and heritage sit at the heart of the brand, so a generic loyalty program or a points scheme would have felt out of place.
The team came to us with a question rather than a spec: how do we create more value for the customers we already have? That made it a product strategy problem first and a build second. It also opened the door to using AI in a way few consumer brands had tried at the time.
Our approach
Build around the brand's real meaning
We designed a companion app around family cooking. If the pan is an heirloom, the recipes cooked in it are too. The product would help families capture, cook and pass on their food traditions.
Give it a voice
We created AI Nonna, a warm, Italian-grandmother voice agent that customers can talk to while they cook, asking questions and working through recipes in conversation. In early 2024 it was one of the first apps anywhere built on ElevenLabs voice agents, well before conversational voice became common.
Turn memories into content
The Recipe Vault uses AI to digitise handwritten family recipes. A heritage feature takes a customer's surname and generates imagery and food history from where their family may have come from. We tied it all to warranty onboarding and Shopify so the app sits inside the customer's existing relationship with the brand.
The results
E-commerce customer retention rose by 35%. For a brand whose product is designed to never need replacing, that is a meaningful shift. The app gave customers a reason to come back that had nothing to do with discounts and everything to do with why they bought an Ironclad pan in the first place.
The product also gave Ironclad a story that set it apart. An AI Nonna that cooks with you, a vault for your grandmother's recipes and a window into your family's food history are things customers talk about. They turn a cookware purchase into an ongoing relationship with the brand, and they reinforce the heirloom mission at every touchpoint.
Technically, the project put Ironclad ahead of the curve. Building on ElevenLabs voice agents in early 2024 meant shipping conversational AI into a consumer product while most brands were still experimenting with text chatbots. We built on Bubble, which let us move from concept to a working product quickly and keep iterating as we learned what customers used most.
For Lightning Ventures, Ironclad is the clearest proof that AI works best in commerce when it serves the brand's story.
“There is a magic when you scan a handwritten note and it populates, which is freaking off the charts.”
What this means for your business
If you sell a product people buy once, or rarely, your biggest growth lever is often the customers you already have. The question is what extra value you can give them that fits who you are as a brand.
We help e-commerce and direct-to-consumer brands design and ship retention products, from AI companions to customer apps, that feel like a natural extension of the brand. We start with your mission, design the experience around it, and build fast enough to test with real customers. If retention is your next growth problem, we'd love to show you what we built for Ironclad.
